Start with clarity. Ask yourself three things before any tough conversation:

  1. What’s the behaviour or issue I need to address – specifically?
  2. What impact is it having?
  3. What outcome do I want?

Then anchor the discussion in empathy:

“I want to talk about something important because I care about your success.”

It lowers defences instantly.

Use a simple framework

The AID model is one of the most effective:

  • Action: Describe what happened factually.
  • Impact: Explain how it affects the team or results.
  • Desired Outcome: Agree on what good looks like.

This keeps the tone constructive rather than personal.
